SEO vs Google Ads: which should a local service business fund first?

For SEO vs Google Ads, fund Google Ads first if you need leads now, your site records calls and forms, and a new customer is worth more than the lead costs. Fund SEO first if you can wait for results that keep working after the spend stops. You may need both, and the table below sorts it by situation.

Key takeaways

  • Google Ads can show as soon as an account is live, and it stops when the budget stops. Google says SEO changes can take from a few hours to several months.
  • Google says running ads has no effect on organic rankings. The channels still share useful data.
  • Our management fees are $1,000 to $1,600 a month for SEO and $600 to $1,000 for Google Ads, and the ad spend goes to Google on top.
  • If your website does not record calls and form submissions, fix that before you buy either one.
  • No agency can promise a ranking, a lead count or a date, and that includes us.

What is the difference between SEO and Google Ads?

SEO is the work of making your site easy to find in Google’s free results. Google Ads buys placement in the paid results. Google’s Ads Help says running ads has no impact on where your site appears in organic search results (Google Ads Help, “What’s online marketing?”, read October 15, 2026).

The timing row comes from Google’s SEO starter guide, last updated December 10, 2025, which says, “Some changes might take effect in a few hours, others could take several months.”

What does each one cost?

Our fees are on the pricing page, and the table pulls out four.

ServiceMonthly management feeWhat else you pay
SEO$1,000 to $1,600, up to about $3,500 in competitive marketsNothing per click
Google Ads management$600 to $1,000Ad spend, paid to Google
Local Services Ads management$200 to $1,000A charge per lead, paid to Google
Google Business Profile management$450 to $650Nothing per click

Prices reviewed October 2026. For the full breakdown, see our guide to how much SEO costs for a small business.

The management fee does not include the money paid to Google for ads. LocaliQ, an advertising vendor, reported in a benchmark page last updated June 1, 2026 that the average cost per lead on search ads (Google Ads and Microsoft Ads) was $66.69 across industries, $90.92 for home and home improvement, and $131.63 for legal.

Illustration, built from LocaliQ’s cross-industry average and our published fee: $2,000 of ad spend buys about 30 leads. Add a $600 to $1,000 management fee and the cost per lead rises to about $87 to $100. Your market will differ, so treat this as a plan test and not a forecast.

How do I know whether a lead is worth the cost?

Multiply the share of leads that become customers by what a customer is worth to you in profit. The result is the most you can pay for a lead and still come out ahead. If it is below what leads cost in your market, buying clicks loses money, and SEO or a Business Profile may fit better. If it is comfortably above, paid search can work, provided someone answers the phone and the form quickly.

How long does each take to show results?

Google Ads can start showing right away, but judging it takes data. Google’s Smart Bidding page says conversion tracking must be switched on, and it recommends measuring performance over a month or longer with at least 30 conversions, or 50 for the Target ROAS strategy (Google Ads Help, About Smart Bidding, read October 15, 2026). An account that records 5 conversions a month needs about 6 months to reach 30.

SEO takes longer, and the timing is Google’s call. Our guide to what to expect from SEO explains how Google finds and ranks pages and how to measure progress. Any provider who gives you a date for page 1 is guessing.

The map row draws on Google’s page on improving your local ranking, which says local results are mainly based on relevance, distance and popularity, and states, “There’s no way to request or pay for a better local ranking on Google.” The page shows no date; read October 15, 2026.

How do SEO and Google Ads work together?

Google Ads search terms can help you pick SEO topics, and your rankings show where ads may still be needed.

  • Use ad search terms to choose content. An ads account shows the exact searches that produced calls and forms. A term that earns calls is worth a page of its own.
  • Run ads where you do not rank yet. While a page builds, a paid ad can cover the gap.
  • Check one report for both channels. Google’s paid and organic report shows how often your pages appear in free results for the searches that trigger your ads. It needs a Search Console account linked to Google Ads, and Google says it can help you find new keywords worth targeting.

None of this lifts your rankings. Ask your agency which search terms produced leads and what SEO work followed.

What happens to each when you stop paying?

Ads stop immediately. SEO fades more slowly. XO, a private aviation brand and a national client, paused SEO during COVID, and its position for “private jet” slid to position 7.

In a second engagement, with weekly reports from July 2021 to March 2023, it reached position 1. The XO case study has the details.

How do AI answers change the choice?

AI answers affect organic clicks and ads. Ahrefs reported on February 4, 2026 that the presence of an AI Overview correlates with a 58% lower average click-through rate for the top-ranking page, across 300,000 keywords compared between December 2023 and December 2025.

On the paid side, Google’s Ads Help says text and Shopping ads from existing campaigns can appear in AI Overviews. Advertisers cannot opt out or target those placements directly, and the page lists English availability in the US among 12 countries (Google Ads Help, About ads and AI Overviews, read October 15, 2026).

If you run Local Services Ads, plan for a change. Search Engine Journal reported on July 20, 2026 that they are moving into Google Ads as Performance Max campaigns, starting with a limited group of U.S. advertisers in August 2026, and that manual bidding with a maximum cost per lead ends.

Our guide on how to get recommended by ChatGPT and Google AI Overviews covers getting named in AI answers, and the AEO services page lists the price.

What should I ask before hiring for either one?

Ask these of any agency, including us.

  • Who owns the Google Ads account and the analytics account, and can you see them at any time?
  • How does the agency count a lead, and does that match the calls and forms your own team counts?
  • Does the report show leads and cost per lead, or only clicks and rankings?

Here, Donnie leads SEO strategy, Jay Hebbar handles design and development, and Roni Strompf writes content and runs paid media. Good At Marketing is a Google Partner, and on SEO work you approve every page before it goes live. Our small business marketing page shows how both channels fit one plan.

FAQ

Is SEO or Google Ads better for a local service business?

It depends on your timing and your numbers. Ads suit a business that needs leads soon and can track what a lead is worth. SEO suits a business that can wait and wants traffic without a charge per click. The decision table above sorts the cases.

Can I run SEO and Google Ads at the same time?

Both channels can go after the same searches from different positions on the results page. Budget is the limit, so start with whichever row of the decision table matches your situation and add the second channel when the first one tracks leads.

Does running Google Ads help my website rank higher?

Google says it does not. Its Ads Help states that ads have no impact on organic placement. What ads can do is produce data: search terms, conversion rates and landing page results. You can use that data to decide which pages to write or fix on the organic side.

How much does it cost to run both?

Our management fees for SEO at $1,000 to $1,600 and Google Ads at $600 to $1,000 add up to $1,600 to $2,600 a month. In a competitive market, SEO can reach about $3,500. Ad spend is separate and goes to Google. The pricing page lists every service.

Are Local Services Ads a replacement for Google Ads or SEO?

Local Services Ads are a different product. Search Engine Journal describes them as charging per valid lead, such as a call, message or booking, and as keywordless campaigns on Search and Maps. Google Ads lets you choose keywords and ads, and SEO targets free results. Our management fee for Local Services Ads is $200 to $1,000.

What if I can only afford one right now?

Run the break-even test first. If a lead is worth more than it costs in your market and the site records calls, start with ads. If not, or if you want steady traffic that does not depend on clicks you buy, start with SEO or a Business Profile. Either way, ask for a report that counts leads.

Will AI search make SEO and Google Ads obsolete?

Nothing cited on this page says so. Ahrefs found lower click-through rates for top results when an AI Overview appears, and Google lets existing ad campaigns serve inside those overviews. Track the leads each one produces, and revisit the split when your numbers change.
